We have had pretty good players transfer into our school 3 of the last 4 years. It's great. It also creates a few problems. Kids work in the program for 3 years, then get jumped by a player who shows up out of nowhere. The rotation is about to be super tight. We already have 3 and might have 5 transfers. Kids who thought they were moving up the depth chart very well may not.
I am wondering how I will keep the kids encouraged who have worked hard, improved, yet might fall in the depth chart.

You can only put 11 on the field at a time so to give opportunities to everyone go to a platoon system. We did that some years ago and also established a ST platoon.
We sell it (being on ST) as a privilege and that it's a big deal for a kid to be asked to join. We tell them that it's a try out.
When you get the chance (closing the game with the lead) substitute freely...use the bench.
This has worked pretty well for us.
Coaches can only do so much...

I think a lot of this depends on the transfer circumstance. If the kids are coming in because they see what’s happening in your program from afar or their family recently moved to your attendance boundary, then the guys who’ve been around for 3 years will be just fine. However if the staff is sliding into their DM’s, making promises, recruiting them, have been privately training them, or coaching them on a 7 on 7 team to get them yo go to your school, then you will definitely have internal problems on your hands.

I think the ST platoon will be something we do. We will have the guys to do that well this year. Just think of the people you can get on the field and in the game from ST. There is a Kickoff...K/O Return...Hands team...on-sides KO...Punt and punt return...Field Goal and EP. There are a lot of positions that need to be filled and a lot of opportunity to get on the field. A special teams co-ordinator is needed to fit and fill that part of the game. BTW...the name of the game is FOOT-ball. Which means that the ball gets kicked quite often. Sell that to your kids and make them be proud to try out for ST.

Not to be a downer of on the ST Platoon idea but we lost a Semi-final game on special teams play trying to get guys on the field. WE argued about it as a philosophy all season due to various issues/close calls. Lost by six to the eventual state champ. Blocked punt, they had been a return/safe team all season.

This is definitely something you have to be wary of when putting backups on ST, especially punt and kickoff. One of the opposing team’s best athletes is about to have the ball with a lot of grass around him. If you have a bunch of scrubs out there that aren’t very good or maybe don’t really want to make a tackle (you know the type), that can be 6 pts. the other way real quick.
This is why I always subbed more freely on offense than defense late in games when we were ahead. A three-and-out punt is okay, but if you throw a bunch of $hit out there on D and the other team leaves their starters in, 28-7 can become 28-21 in a few plays.
