i need some ideas to help "motivate" some athletes to attend tutoring in the mornings. i want to take them out and do 500 yards of grass drills... but that may be extreme.

Nothing is too extreme, if they need it. They need to understand that they can't help anyone if they can't pass.

we have offseason in groups
each person in the group has to get a grade card filled out by all their teachers every week or so
for every F on the grade check, and for every class they didn't get signed for ALL the kids in that group have 5 up downs
one of our groups does 150 up downs every tuesday and wednesday because of this the lowest group right now has 95 up downs
one week we didn't get many cards back and everyone had 380
guess what? the grades are magically getting better
