Our team has been down for a few years. We're revamping some things and want to know What are realistic goals for a 4 year plan?
We're looking at addressing 1) increasing participation 2) adding a 9th grade team 3) adding coaching positions 4) improving our record (went 2-8 this year) 5) making the playoffs (we want this next year, but what's realistic) What other areas should we consider?

Without knowing the exact details of your situation, think along these lines for your 4 yr. plan:
1. Increasing participation - try to add 3-5 kids per year. This will be an increase of 12-20 additional players within 4 years. Work the halls, talk to kids. Have your returning players be your "recruiters". They know who the players are. 2. Adding a 9th grade team - money & scheduling issues need to be addressed with your AD. If it's about the money -- get out into the community and SELL your program. Beg/borrow your a## off. 3. Adding coaching positions - if you're in a state that allows qualified coaches that do not require teaching duties this could be an avenue. If not, work through your faculty and identify and interview potential candidates. Don't be afraid to hire young teachers who have their heart in the right place and then coach them your way. It's about loyalty when it comes to a staff. 4. Improving record - work on fundamentals and hang your hat on no one or no team outworking you. Do the little things, the scoreboard will take care of itself. 5. Playoffs - don't publicly think about that right now. Improve every day - every lift, every drill, every rep, every play, etc. Take care of the little things and the big things will take care of themselves. One other area that is beyond important -- go after the young kids. Have summer camps for youth players, sell those kids on your program and get one of your football t-shirts on their backs. Go to the local YMCA, flag, Pop Warner leagues, little league baseball, basketball, etc. Put your arm around the boys that will be going to your high school and let them know you care. Get them wanting to be a part of your football family.
FYI, we were in the same boat when I took over our program six years ago. We had the longest losing streak in the state at our level (largest class). Three years ago we secured the first winning season at our school in over 10 years and the past two seasons made back-to-back playoff appearances - first time in our school's history (est. 1923). I always tell people when they ask me 'how did you get it turned around?' I tell them, maybe they just hired somebody who was too stupid to give up.
