I'm looking to find out how people structure practices when you only have 3 coaches? I believe we will have too have Offensive practices and Defensive practices to make the best use of our coaches. How do you guys run a weekly practice schedule?
This is our current situation. I am at a school of 2000 kids, just recently the DC has retired from the program leaving us with only 3 coaches presently. We have had coaches leave in the past to take Coordinator positions at other schools. We are a very successful program with winning 4 championships in the past 6 years. a lot of the success is because of the coach that is retiring. I am looking at different ways to run a practice to present to the coaching staff to make the best use of our time. If anyone has any experience in a situation like this and could shed some light that would be great.

Split the practice different ways to best use the three coaches. Indy time could be OL/DL, DB/WR, LB/RB; then group work could be OL/RB, DL/LB, WR/DB, etc.

Time control will be CRITICAL! Use a field timer or the scoreboard clock. Don't overrun the time allotted for Indy's! Even time the hydrations!
Combine Indy's for two periods of 10 min each among the three coaches...alternate days and keep to the scheduled time! SCHEDULE!
Give the day's schedule to each coach every morning.
The remaining practice time should be alternated, too...1st offense Vs. scout Defense on Monday...1st defense Vs. scout offense on Tuesday etc.
Save Thursday for Special Teams ONLY.
I had seven coaches this year (including a kicking coach on Tuesdays) and I could have used more. Keeping the kids from standing around and "watching" can't be allowed.
You'll discover that your practices might be shorter than you think and you'll get more accomplished than you thought you would. As a post script...this schedule adherence tends to foster team discipline...that is good!

We didn't really change the schedule all that much, we just had to be careful to not have more than three groups. It was important that every coach was able to coach every position.

When I first started my career we had 3 coaches for 35 varsity kids and 2 coaches for 40 junior varsity kids. We had to be very creative with our practice schedule. As posted above we also had to be extremely detailed in our planning. Our practice was 24 periods of 5 minutes each. We had all of our kids go through indies together. We did Indy O for 3 periods. Then we did group O for 4 periods. When we went group we had the 2 JV coaches take the JV kids and the 3 varsity coaches stayed with the varsity kids. The OL and RB's worked inside run. The WR worked stalk blocking and 1-on-1 pass routes. We did this for two periods. Then we went 2 periods of OL working pass pro while the skill guys worked 7-on-7. Our OL coach was with the OL and our other coaches were with the skill guys. We usually left 1 extra varsity coach with the JV group.
We then went 3 periods of team. Each group provided their own scout. We then went four periods of specials working through all 5 phases each day. Then we went 10 periods of defense with a similar schedule. 3 periods of indy, 4 periods of group, and 3 periods of team.
This worked very well to get every kid coached up. We finished with a two-minute drill, goal line drill, or 3rd down competition putting our best against our best. We went our offensive emphasis for 8 plays then defensive emphasis for 8 plays. The JV was on one end of the field with the varsity on the other end. On Wednesday our JV provide a scout look for the varsity.
I don't know if this is the best way, but it worked well for us. Thankfully I am now in Texas at a school where we have 11 high school coaches in the building. I feel blessed to have been at a school where we didn't have the resources and he had to learn to use every tool at our disposal.

We have 3 paid coaches including myself the HC. We get 2 volunteers. One of the volunteers is at practice all week except Wednesdays because he is a youth minister at a local church. He also runs our strength program. Our other volunteer is a cop who works odd hours so he mainly coaches the kickers and is there 1-2 days a week. I am the only coach that works in the high school. Our OC works at the middle school and is at all practices. The other paid coach is a construction worker who is usually at all practices but is generally about 15-30 minutes late due to his job. We at least have 3 coaches a day at practice and this comes with challenges. Here is a look at what we do throughout the week.
Monday- 3-330 Lift, Kicking game if no JV game that night, Team defense vs 2 scouts, Offensive install, conditioning. We usually get done at 530 that day.
Tuesday (Defensive Day)- 3-320 Tackling Circuit (Group 1-Angle, Group 2-Open Field, Group-3 Head-up, Group 4-Break 320-350 INDI DTs and DEs, Backers and Secondary 350-425 Half Line (2 groups go back to back..ex..Varsity defensive right side vs scout, JV defensive left side vs scout. Halfway through we switch. 420-450 Team D vs 2 scout teams. The 2 scout teams provide our defense no down time. We get to see the oppositions formations a lot doing this. 450-500 Team 0, might work a certain play or goaline. Just depends on the week. 5-520 Condition
Wednesday (Offense) 3-315 Team boards or Team Sled 315-345 INDI OL group, RB group, QB and WR group (Many times the RBs will just go with QB and WR group) TEs will bounce back and forth between line and WR group. 345-405 Team Blitz Period (Scout Defense brings different blitzes and come after the offense. The offense is passing only during this segment. 405-445 Team Offense vs scout defense. I give the offense down and distances and play music loud and generally try to make the offense uncomfortable. The offense starts out at the 1 yard line and must march down the field and score. If they do not convert on 4th down or turn the ball over, we start back at the 1. We try have them drive it 300 yards usually. Sometimes we go over the time if we have a bad offensive day with turnovers, etc. 445-5 Team Defense vs 2 scout teams.
Thursday (Pre-game) 3-330 Lift 330-5. Kickoff, Kickoff Return, Punt, Punt Return, XP/FG, Team offense (they have to drive it 200 yards) Team defense (by this time in the week our defense is pretty well familiar with all the looks and adjustments).
As you can see Mondays and Thursdays are not segmented like Tuesday and Wednesdays. We do very little individual work. About an hour total a week. On defense we run a very simple 46 bear with nothing but man coverage. On offense we are a no-huddle Pro and Maryland I. We emphasize simplicity and hard core conditioning. We have had anywhere from 25-47 players on the roster since I have been head coach (5 years). We have made the state playoffs 3 of the last 5 years which has not been done in school history. We pretty much have to keep a simple schedule due to our lack of coaches. We have had to run practices with only 2 coaches in the past. What we do might not be the best system for others, but it works for us. I am always looking for ways to improve it.

volunteers? freshmen coaches? JV coaches? If so, combine the pre-practice/stretch/indy stuff together then break off when you get to TEAM
Do circuit work to handle fundamentals (indy) and lots of group (skelly/inside run/pass rush). The easy thing is to do a lot of TEAM stuff, but that will likely leave you with lots of kids standing around.

brophy In Canada there are no paid coaches all our time is volunteered. we have 1 outside coach that does not get to practice until 4:15-4:30. We don't have Jr football in our city so no other coaches to use to our advantage.
