Now that I'll be coaching 8th grade, it looks like there's a whole different set of issues in regards to practices. With the youth team, I only have about 14-17 kids. With 8th grade, it looks like we're going to have about 25-27 kids. Problem is, there are only two of us, myself and another coach. How do we structure indy times with more players and only 2 coaches?

It is common, almost the standard, to have only two coaches at these levels.
When I did it, we simply sent linemen with one coach, skill positions with the other one. Each one group either ran one drill at a time, or we set up mini-circuits within a proximity that the coach could keep an eye on all the drills. The coach would stay at the primary/emphasis drill, and the other drills were basically to keep kids not in line occupied. I did backs, and if I was doing a blocking drill, players not in the circulation would be running routes and catching from the QB's.
Another successful youth coach in our program would simply spend all of each day doing one thing. One day it would be nothing but conditioning, another day, they would do nothing but stance/start/technique, and another day they would do nothing but scrimmaging. Worked well for him, and he had the eighth grade all by himself for years. Had a winning record every year except for his last year. His solution: If you don't have the coaches to run drills...just play football and teach on the fly.
