We've been a two-a-days program for just about as long as anyone can remember but most of my current coaches don't work in the district or even for a school for that matter. As such, they have to take vacation time to coach or see their personal business take a hit.
If we do have to move from 2's to 1 a day, how long do you practice in the preseason if you're also a 1 a day team? We are not platoon.

Everything that is installed during "Camp", I wouldn't even begin to know how to get everything in if we went to just one practice a day that 1st week.
Of my entire MS staff, only 2 are teachers. As a result, during our "Camp" time I've always taken vacation that week. Myself and the 2 teachers are there when the players arrive at 2:45pm. This gives the players time to get their equipment ready, and we do a classroom install phase before each day. Practice 1 begins at 3:30, and ends at 5:45. The players then have some downtime, during which they rest, are hydrated and are fed. Practice 2 begins at 7:00, and ends at 8:50.

We did it last year...
We get some work in the spring and summer with 7 on 7, team camp..
Coaches report 7:30 AM (Discuss personnel)
8:00 AM position meetings (Watch film from prior practice on HUDL and correct mistakes)
8:30 - 10:45 - Practice
11:15 - 11:45 - Meetings/film (Lift too - twice a week)
12:00 Everyone is done.. Practice loaded on HUDL
Later that day coaches watch film on correct on HUDL on their own. They have all day and all night to do it... I do it at night when my boys (4 year old and 3 year old) are asleep. Correct 9 on 9 , 7 on 7 and team... Takes about 30 minutes or so..
Review it with them the next day.
Again works for us... Made it to the state semifinals this year and missed going to the state championship game by 6 inches in OT.

The most common set-up I've seen for something like this is to go in the mornings. I like this format for the reasons you mentioned plus it allows kids to get in an extra week or so of working summer jobs, which may be very important depending on family financial situations as well.
When we did this, it was still called "Two-a-days" but we had one practice from 7-9, gave the kids 45 minutes to an hour off so the boosters could bring in fruit and water, and then a second practice from 1O-12. Maybe not what you are looking for, as this format still kills the whole morning, but it's an idea. You could chop a half hour off each practice to be done sooner and probably get the same results as well.

We were in a weird position (as you know if you've kept up with my situation) but we went once a day this past fall. Only our 2nd fall at this school.
This fall, if I'm HC, we'll be practicing 4 hours but split up:
8-9: chalk talk and film 9-11: practice on the field 11-12: weight room
hopefully weights and chalk talk don't take a whole hour so we can let em go.

We're only doing this for the first week of the season, the "Camp" week, which is in the middle of August. The sun usually starts to go down around 8:30, but we still have a little bit of light when we're finishing conditioning around 8:50.

Coach, for the last 5 years or so we have started school earlier, to have finals before winter break. As a result we have had only 2-3 days of 2 a days, then school starts and those days are helmet only.
We are in Illinois so we have 25 contact days in the summer (no spring ball)
We install everything in the summer. In fall that first week we go longer, then we would during the year, about 3 1/2 hours, that includes a break, film and lifting time. Then by the second week we are into our normal weekly schedule.
FWIW, several years ago I was at another school that had a lot of coaches that were not teachers, there was still 2 a days, but one practice was in the morning, mostly specials, and install, conditioning, film, etc. and the second was later in the day so the non teachers would be able to attend, more fundies, individual.

A very successful small-school coach I know practiced for four hours - 50 minutes on the field, ten minutes off at a time.

one platoon..most of our best players (top 20 or so)play both sides...
We split practice into offense/defense...

We have to do one practice because of how large our school district is and we have kids that can only get one ride into town to practice. what we do is go from 3-9pm with a 45 minute dinner and get off your feet time. We also use this for classroom time as well. If we have our OL guy that can't get there till 5:30 then we will start with Defense that day! The next day we will start on Offense because our DB coach can't get there till 5, the off-campus coaches give and take a little and we just do one long practice with a break in the middle. We have moms that bring trail mix and fruit and gatorade for the kids, the FB program supplies the kids with a Peanut Butter and Honey Sandwhich to go along with the other stuff.
Not perfect but it works for us!

Previous stop: -Go about 4-4.5 hours -1st session was standard 'morning' practice - offense install 1.5-1.75 hours -Break- go inside cool off, shower, hydrate, snack, rest, etc.... -2nd session was standard 'afternoon/evening' practice - defense install 1.5-1.75 hours.

Coaches love it, kids love it, and it works for us. We have 70 kids on varsity 10-12 so we just have to make sure we are organized so all kids get reps. We are 2 platoon but during camp we will not so everyone has a chance to compete for a position on both sides on the ball. Twice a week we will lift for 45 minutes before practice...

Heard Noel Dean (Head Coach, Lowell) talk about his practice Org at the Grand Rapids Glazier this weekend. They are one of the top 5 programs in michigan (IMO).
They do not have doubles. They are highly integrated from atleast the middle school on up, and they do most of their installation in the spring and summer.
His opinion was that why do you need 2-a-days if you can install everything before the start of fall practice.
I think there is a lot of merit to this approach. If our expectations are to attend weights, camp and 7 on 7 in June and July, why do you still need 2-a-days in August? Most of the installation should be done before you strap on the shoulder pads.
I imagine there must be a nice benefit in terms of keeping the legs fresh and overall health.

What we used to do was 8-11:30, 90 minute sessions with 30 off in the middle. We switched to 530-9 using the same schedule, and it really seems to work better. No teachers meetings, kids can work all day if need be.

We go from 4:00 till about 5:50...then give the kids about 30 min. off (Down a sandwich, drink some water, etc. Then we hit it again from about 6:20 - 7:50.
A lot of kids come from a long way (Biggest geographic district in MI), so having them come in twice would be unreasonable.

With non-teaching coaches, transportation issues with athletes,etc--we have (for several years) gone from 3:30 pm to 5:30pm. Taken about a 45 min break and then finished with a session from 6:15 pm to 8:15 pm. We try and collect $10-15 from our players for these 2 weeks and our parents club does a tremendous job of providing Gatorade, fruit and other reasonable snacks during the break with this money.

We are a rural district and the majority of my coaches are off campus so we do the one a day practice. We call it two a days, but it is one long practice. We used to do it in the mornings, but even that got too hard for some of my coaches to get the time off. The last two years we have gone from 4-9 pm and it is fine. The first practice is hot, but after about 6:30, it is starting to cool off pretty good and we can get work done. Our district allows us to use lights so we go under the lights. We also have parents who come in between practices and gives the kids snacks and drinks. The one advantage we have is that kids can still work for that week, and we get time to meet and chalk talk between the two. We usually have about a 45 min break in between and we get kids off their feet and we chalk talk our evening install and go over any issues from first practice. If you would like any details, practice plans,etc. just PM me and I can help you out. It works for us, but now our state governing board is saying that this is bad for kids and they are going to limit practices to 3 hrs and you have to have at least 3 hrs of non-contact time between practices. If that goes through, I am not sure what we are going to do because it will put us at a big disadvantage.
