Please help. We currently have 6 coaches and 2 platoon. With numbers down a bit we are looking at some 2 way starters. Would like some help in regards to weekly practice schedules along these lines.

Coach, For five years I 2 platooned but kind of fudged it... We would identify our two way players (Usually around 4 - 6) and I would send them to their position coach everyday... One day o and one day d.... I would juggle them. IF we were installing a new blitz or scheme I would make sure they were there for that.
The one thing I did was everyday have a 15 - 20 minute team period for BOTH offense and defense. So no matter what everyday the two way player got defense or offense team reps...
Problem I ran into at this new school was depth at positions. This system was great at my old school (Back to back playoff seasons and the schools first regional championship game in almost 20 years). But at my new school our depth is lacking. With injuries our back ups were kids who should NEVER have been on the field.
Next year we will play EVERYONE both ways.... An example: 3:00 - Offense Pre-Practice 3:15 - Stretch 3:30 - Offense Indy 3:45 - Offense Group 3:55 - Offense Middle Drill / Inside Drill 4:05 - Offense Team 4:20 - SPTMS 4:30 - D Indy 4:45 - D Group 4:55 - D - Middle Period / Inside Drill 5:05 - D Team 5:20 - COND 5:30 - Done with us stretching at 3:15 that is a 2 hour and 15 minute practice... Little long for my liking but it is something we can do.
Monday / Tuesday - Full Pads Wednesday Eliminate Middle period and Indy and emphasive more group work... Shorten practice to finish at 5:15. Light Cond on Wed.
Thursday - Walk thru - Review all special teams / offense / defense - Helmets - 1 hour and 15 minutes. NO Cond.
Friday - Game
Saturday AM - Players come in for films.
Hope that helps. I found if you are organized and run an effecient practice you can juggle the two way guys.

we have almost everybody play one position with maybe 3-4 guys playing 2. They rotate days when they are on o and d for indi time. we have team time for both o and d where they get reps eveyday in those sessions on both sides. I coach on the offensive side of the ball and we are a spread team who dosen't use a TE so when we go short yardage formations and situations we use some defensive players for that and we typically have 5-10 minute session with those guys 2-3 times a week.
