We have a 12 and under staff that started out with 4, but now has 2.5. The .5 guy has a work schedule that is released each monday and we never know if he will be able to be at practice consistently (truck driver).
So we basically have 2 coaches on that staff. Have any of you ever coached a season with two coaches total on staff? If so, how did you organize your practices? Please pm me if you have any ideas...I know it could be a long reply.
I appreciate any input/ideas in advance.

You have to set it up to where some of the drills can be run by the kids only. I did this one year where I was in charge of a 45 player team, with one other coach that could be there daily, and there were still some days that it was just me. Teach the kids the drills and harp on them being leaders by getting the more reps they can and harp on pushing each other while you're not there. I let them know that it's their responsibility because I "couldn't be everywhere at all times". Just make the best out of a tough situation.

One offensive day with a skills coach and an OL coach. One defensive day with a LB coach, DB coach, DL coach. Do the defensive day when the 1/2 coach can come. Like coach said, gotta teach them the drills and harp on them being able to do them on their own. One coach takes the OL, QB, and RB working inside/outside run. Other coach takes WR and QB working routes. On defense, one coach takes LB and DL working run fits while DBs work run tech. Then one coach takes DB and LB to work 7on while other coach works pass rush.

You cant find a third guy in the peanut gallery that is at least football competent enough/ not a terrible person to help you guys out a little?
LOL. In all seriousness you are lucky! More coaches=more distractions.

HC is also the OC/Backfield Coach/ Linebacker Coach DC (me) is also the Ends and DB coach STC is also the OL/DL coach its definitely hard work. but completely possible if you work well together.
